What does servant leadership actually look like in your day-to-day work? Give me yesterday's example.
The 'yesterday' is the trap for theorists. Have small, recent, concrete examples — a blocker chased, a meeting made shorter, a decision pushed to the team.
The team keeps missing its sprint goals. Walk me through how you'd investigate and respond.
Diagnose, don't prescribe: overcommitment, unclear stories, hidden dependencies, interruptions? Show data-gathering before intervention.
Tell me about a retrospective that actually changed something.
Most retros produce sticky notes; yours produced a change that stuck. Name the format, the insight, the experiment and the follow-through.
Two developers are in open conflict and it's affecting the whole team. What do you do?
Talk to each privately first, address behaviour not personality, and know your escalation line. Doing nothing and 'telling their manager' both fail.
Describe a time you adapted Scrum because by-the-book wasn't working.
Principles over ceremonies. Show you understood why the practice exists before changing it, and measured whether the adaptation helped.
Tell me about the hardest organisational impediment you've removed — not a team-level one.
Senior scrum masters work the organisation: a dependency policy, a release process, a reporting burden. Show patience and allies, not heroics.
Which agile metrics do you track — and which do you refuse to let anyone weaponise?
Flow metrics for the team's own learning; velocity never compared across teams or used as a target. Saying the second part out loud scores highly.
Tell me about coaching an individual — not the team — through a change in how they worked.
One person, real resistance, your coaching moves (questions, not instructions), and the shift. This separates coaches from meeting-runners.
