What's the difference between running a project and running a programme — and how does it change what you personally do all day?

Outcomes over outputs: programmes exist for benefits, coordinate multiple projects, and live longer. Your day shifts to governance, dependencies and senior stakeholders.

Tell me about a programme where you kept the benefits on track, not just the milestones.

Milestone-green, benefit-red is the classic trap. Show a benefits map, an owner per benefit, and a moment you changed course because the outcome was drifting.

Describe managing dependencies across multiple projects. What broke, and how did you handle it?

Show the dependency map existing before the break, the early warning that fired, and the re-sequencing you led. Honest war stories beat tidy ones.

Give an example of governance you set up — boards, reporting, gates — that genuinely helped delivery rather than slowing it.

Governance earns its keep by killing zombie work and unblocking decisions fast. Show a decision your board made in days that would otherwise have drifted for months.

Tell me about managing an SRO or executive sponsor whose expectations were unrealistic.

Respect plus evidence: you re-anchored expectations with data and options, kept their goal intact, and made them look good with a plan that could actually land.

One of your projects is failing and dragging the programme with it. Recover, replan or kill it — how do you decide?

Decide from the benefit, not sunk cost: can this project still contribute its outcome at acceptable cost? Show the criteria and a time you actually stopped something.

Why programme-level work rather than staying closer to hands-on project delivery?

Be honest about the trade: further from the build, closer to the outcome. Show you enjoy orchestrating people and politics, because that's the actual job.

Benefits stated in business terms, adoption measured not assumed, and workforce impact planned openly. Tech go-live is the start line, not the finish.

Tell me about influencing a senior stakeholder who disagreed with your recommendation.

Show you understood their objection before countering it, brought evidence, and gave them a route to agree without losing face.

Estimate the size of the UK market for takeaway coffee.

Structure out loud: population, segment by habit, cups per week, price per cup. Round numbers, state assumptions, sense-check the total at the end.

Describe a time your analysis changed a decision that was already heading the other way.

The result is the reversed decision. Show the analysis briefly, then spend time on how you landed it with the people who'd already made up their minds.

You're mid-way through a project and realise the original plan won't deliver. What do you do?

Bad news travels first-class: size the gap, build options, tell the sponsor early with a recommendation. Hiding a slipping plan is the failure they're screening for.
